In order to make a movie adaptation of Divergent you would have to keep a good portion of what I've currently read in order to make it work even remotely well as the book, but one of three main scenes you would absolutely have to keep are the Aptitude Tests and Beatrice's result of Divergent. Tori erased the results and reporting them manually. These results are the initial cause for concern both for Tris's life but also for what faction she would eventually choose, along with the danger Tori put herself in by doing as much. The Choosing Ceremony itself would be a very important part of the story you weould need to keep.Tris's father lost both of his children that day, and Tris chose a life she wasn't prepared for but was prepared to work for. She lost her brother to a faction that was attacking her old faction which would later become a major point in the story. You would also have to keep Tris being the first person to jump off the building. This transformation of Beatrice into Tris starts here at this moment, that moment where she took off her jacket and threw it at Peter she showed that she was not meant to be Abnegation only and that she belonged. This concept of rebirth and starting over isn't really expressed in the book but it's a good concept to possibly bring out.
There are a couple parts of the book you would have to cut in order to shorten it down just a bit. There's a scene fairly early on in the book where Four and Eric take the initiates out for capture the flag. The only bit of further plot development that that this bit brings is further tension between Eric and Four, which is already very well documented in training. You could also cut the scene of the factionless man asking Beatrice for food. This scene was short, yes, but it would provide no useful information to the movie and would lengthen it by a good 3-5 minutes.
